You might be cranking out shirts until midnight, but if you don't know exactly where your time is going, you’re essentially flying a plane without a dashboard. Tracking every step of your process is the only way to identify "bottlenecks"—those hidden areas where production slows down and profits bleed out. When you master your data, you gain the clarity needed to price jobs accurately, decide exactly when to hire your next team member, and ensure your shop scales without the chaos.
How to Track Your Workflow Like a Pro
To understand your true costs, you must log the time spent on every phase of a job. Think of it like a "lap timer" for your business. Use a simple spreadsheet or shop management software to track these key segments:
- The Front End: Track time spent on customer communication for quotes and art approvals. If you're spending four hours on emails for a 12-piece order, that’s a major bottleneck.
- Pre-Press & Art: Measure how long it takes to create mockups, perform color separations, and output film or CTS (Computer-to-Screen).
- Screen Room Logistics: Log the time required to burn, tape, and block out screens. On the back end, track your reclaim rate—how many screens can you successfully reclaim and coat in one hour?.
- Press Performance: Record your "setup time" (getting the job registered and ready) versus your "run time" (actual printing). Specifically, track your "flip time"—the duration between finishing one job and starting the next.
